    Staff augmentation vs outsourcing

    Staff augmentation adds people to your team under your management; outsourcing hands a defined outcome to an external team with its own management. Choose augmentation when you own the roadmap and lack capacity; choose outsourcing when you lack both the roadmap and the management bandwidth.

    The dividing line

    The question is not cost, it is accountability. In staff augmentation the client is accountable for what gets built and when; the partner is accountable for the quality and continuity of the people. In outsourcing the partner is accountable for the deliverable itself, which is why it carries a management premium.

    Where each model breaks

    Staff augmentation fails when the client has no engineering management to absorb the new people: without direction, augmented professionals stall and both sides blame the other.

    Outsourcing fails when the scope is genuinely uncertain. Fixed-outcome contracts on a moving roadmap turn into change-request negotiations that cost more than the original build.

    A simple test

    Write down what you would review at the end of the first month. If the answer is pull requests and tickets, you want staff augmentation. If the answer is a working feature you did not have to sequence yourself, you want outsourcing.
